Where we work
Our operating discipline is consistent. The workflows, risks, stakeholders, and readiness requirements are tailored to your environment.
Healthcare + Health Tech
Support for specialty practices, physician groups, MSOs, health-tech organizations, and teams implementing or optimizing EHR-enabled workflows.
Restaurant + Hospitality
Operational support for restaurants, cafés, wellness food brands, new concepts, and small groups preparing to open, standardize, or scale.
Technology + Growing Businesses
Practical systems for founders and lean teams whose customer demand, delivery complexity, or headcount has outgrown informal ways of working.
How we work
Every engagement follows a practical path. The scope changes; the discipline does not.
Clarify the trigger, current workflow, business impact, stakeholders, constraints, and success criteria.
Define the future state, deliverables, roles, risks, timeline, decision rights, and governance.
Build the workflows, tools, training, controls, communications, and readiness evidence needed to execute.
Monitor adoption and performance, resolve defects, document lessons, and transition ownership to your team.
The COG difference
COG connects strategy to the specific owners, tools, decisions, and operating rhythm required to make change real.
Critical work lives in people’s heads and changes by person or shift.
Roles, workflows, procedures, and controls make quality easier to sustain.
Teams discover gaps late, while decisions and issues move informally.
Testing, training, governance, and evidence are built into the plan from the start.
Meet the founder
Shayvona Carter, Founder & Principal Consultant
Shayvona Carter has spent more than 15 years fixing the operational and technical problems that make work harder than it needs to be.
Her background spans operations, technology implementation, and business transformation — leading system rollouts, redesigning workflows, and helping teams actually adopt new ways of working instead of just tolerating them.
A significant part of her career has been in healthcare technology, with hands-on experience across athenaOne and EHR implementations — system configuration, integrations, workflow optimization, testing, training, go-live support, and the post-implementation work that determines whether a system actually sticks. That work meant understanding not just the technology, but the people, processes, and business operations built around it.
The skills behind that work aren't limited to healthcare, though. Every industry deals with some version of the same problems: disconnected teams, inefficient processes, technology that was implemented but never fully adopted, unclear ownership, manual workarounds standing in for real systems, and growth that outpaces the operations meant to support it. The ability to diagnose what's actually broken, translate business needs into practical solutions, and guide people through change — that transfers across industries.
That experience is what led her to found Carter Operations Group.
After years of watching strong strategy fall apart in the gap between “here’s what you should do” and “here’s how we actually make it work,” Shayvona built COG to close that gap. The firm goes beyond recommendations — helping organizations design better processes, implement the right systems, prepare teams for change, and build operations that can support real growth.
As a Lean Six Sigma Green Belt and Certified Scrum Master, she brings a structured approach to every engagement. But the philosophy behind the work has always been simple:
Understand what’s actually broken. Remove the complexity that isn’t earning its keep. Build what’s missing. Make the technology serve the business, not the other way around. And stay close enough to the work to make sure the solution holds.
That’s the standard behind Carter Operations Group.
“Great organizations aren't built by chance — they're built through intentional strategy, operational excellence, and leaders who are willing to execute.”
